What the benchmarks say
For school counselors, the American School Counselor Association recommends 250 students per counselor (ASCA). School counselors cover far more than college advising, so that number is not a target for an independent practice.
There is no published standard for independent counselors and firms. Their caseload is set by the hours each student needs, so it is better to calculate it than to borrow someone else’s number.
Count the hours, not the students
Start from your own calendar for a typical month, and add up three kinds of time per student:
- 01Meetings: number of sessions times their length.
- 02Work around each meeting: preparation, notes, the family recap, scheduling and follow-up. This is the part most people underestimate.
- 03Work not tied to a meeting: essay feedback, email, research, admin and billing.
Compare the total per student with the hours you actually want to work.
One senior in the fall Meetings 4 × 60 min = 4.0 h Around meetings 4 × 30 min = 2.0 h Essays, email, admin = 3.0 h Total = 9.0 h a month Counselor capacity in the fall 40 h a week × 4.3 weeks = 172 h a month Less 20% for running the practice = 138 h a month Sustainable senior caseload: 138 ÷ 9 ≈ 15 seniors
These numbers are only an example. A month of your own calendar gives you yours.
Plan for the fall peak
Seniors need the most time between September and early January, when early and regular deadlines stack up. Juniors and younger students need less, and their meetings can move to quieter months. A mixed caseload with a cap on seniors is easier to sustain than one made only of seniors.
Where the time goes, and how to win it back
- Notes and recaps: a notetaker and drafted recaps remove most of the writing after each meeting.
- Scheduling: booking pages replace the back-and-forth emails.
- Status checks: a weekly view of who has a deadline coming and who has gone quiet saves searching through threads.
- Billing: invoices built from logged sessions remove an end-of-month chore.
Instudi’s own model puts the unbilled work around a billable meeting at about 30 minutes today, and about 16 minutes with Instudi in its base case. It is an assumption-based estimate, not a measurement; the estimator lets you try your own numbers.
